repo-review

A series of prompts for producing deep, evidence-backed analyses of codebases.

Not code reviews. Not security audits. Each pass interrogates a different layer of the codebase's engineering judgment โ€” what it treats as obvious, where its design choices show up, what its machinery actually enforces, what remains useful when lifted out of context.

The series is designed to be run in order. Each pass is meant to be performed without knowing what later passes ask for. The diagnostic value of any single pass depends on the earlier passes being honest about their own blindness.


The Passes

Passes 01โ€“04 are diagnostic. Pass 05 is extractive. They do different work and produce different output.

Pass 02.5 is compositional and optional. It does not inspect the repo from scratch; it turns The First Read and The Discounted Artifact into one current judgment before the deeper corrective passes.

Pass 06 is incremental. It is not part of the base sequence and should not be shown during the initial review. Use it later, after the target repo has changed, to update an existing review package without rerunning the base prompts from scratch.

Passes 03โ€“05 each open with a Coverage Closure step: before the pass's own work, the analyzer opens the previously named blind spot most likely to change the current thesis and records what it found. This is the series' closing discipline โ€” it makes the main sequence act on the most thesis-threatening thing it has already noticed but not yet read. Delta Review is unchanged by it and remains an update-only pass.


How to run a review

Critical: present the passes to the analyzer one at a time. Each pass shapes what the analyzer attends to. If later passes are visible while it's working on an earlier one, its direction gets polluted by anticipation of what's coming.

Before the first pass, also give the analyzer OUTPUT_STYLE.md as standing style guidance. It is safe to show for the whole review because it contains no future-pass instructions and does not change any pass's analytical scope. If a later pass runs in a fresh chat, provide the style guide again with that pass.

  1. Pick a repo worth thinking about.
  2. Give the analyzer The First Read only, plus the output style guide. Let it produce its full analysis.
  3. Give it The Discounted Artifact. It will revise the first read into v2.
  4. Optionally give it The Synthesis if you want a compact current account of passes 1 and 2 before moving on.
  5. Give it The Trace. It will produce a verdict on whether the central claim has an enforceable path through the repo โ€” or terminate early if no load-bearing obligation exists.
  6. Optionally give it The Twin with a chosen adjacent repo. The twin must satisfy three constraints (shared terrain, different mental model, comparable maturity). Selection guidance is in the pass itself.
  7. Optionally give it The Lift to identify extractable candidates โ€” or terminate early if the repo is extraction-poor.

Each pass produces both prose (for the human curator) and a YAML appendix (for downstream tooling).

How to update a review

Use The Delta Review when the target repo has moved since the baseline analysis and you want to know which judgments, if any, need to change.

Give the analyzer:

  1. The prior review package, including prose and YAML appendices when available.
  2. The baseline repo reference: commit SHA, tag, date, archive, or other stable identifier.
  3. The updated repo reference.
  4. Change evidence between the two references, preferably git diff --stat, git log --oneline <baseline>..<updated>, and the diffs for files that look load-bearing.

The Delta Review treats the structured appendices as an index and the prose as the authority. It should inspect the repo changes, triage the prior claims, and produce a focused update memo. If the repo changed too much for an incremental update to be honest, it should say so and name the smallest base pass or passes that must be rerun.

For local-agent execution, use DELTA_REVIEW_RUNBOOK.md. The runbook treats 06-delta-review.md as the analytical prompt and has the agent derive refs, changed files, focused evidence, and diffs from local artifacts and git history.


Output format

Every pass produces two outputs:

The YAML uses neutral terminology (topic_tags, confidence, pass_output, etc.) so the output can be consumed by tools that have nothing to do with the original use case the series was built for. Each YAML block is keyed by pass_id, allowing higher-level tools to route or compose the outputs without parsing prose.

Each structured appendix also identifies the source state it analyzed. source_state records the reviewed commit, tag, archive, date, pasted-file set, or unknown; analyzed_at records when the analysis happened, not what code was analyzed. The Delta Review can consume older outputs that lack source_state, but it should treat that baseline as lower precision. The minimal schema is documented in STRUCTURED_OUTPUT_SCHEMA.md.

Every base-sequence pass (01 through 05) also carries a concrete smallest_open target in its confidence block โ€” the single smallest file or document that, if opened next, would most reduce the pass's largest uncertainty โ€” alongside a shorter, more concrete blind-spots note.


Frontmatter

Each pass starts with YAML frontmatter declaring its pass_id, name, version, prerequisites, output_kind, terminates_early_when, and intended_audience. This lets a higher-level orchestration tool inspect what each pass does, what it depends on, and when it might exit early โ€” without reading the prompt itself.


Early termination

Two passes can terminate early with a real finding rather than producing fabricated output:

Early termination is a feature, not a failure. The relevant pass produces a one-paragraph statement of why the pass terminated, which is itself diagnostic information about the repo.


Audience

Two readers, served by the same discipline:

The writing serves both: tell the truth as you see it, mark where your sight is weak, and leave the next reader clear claims, evidence, and named uncertainties to test. OUTPUT_STYLE.md is the standing reference for this prose discipline.
